Challenged to find qualified staff in a tight labor market

Our legal services client was growing rapidly (+20% annually for over 7 years) and was struggling in a tight labor market to hire to keep up with demand.  The client required frequent overtime to keep up with demand, adding stress to an already overworked staff.  They also had processes that were highly manual and that did not reflect the current needs of their operations.

The client needed an alternative to their current approach of “throwing more bodies” at the problem.  They also needed ways to allow their staff to make quicker and more accurate decisions, without the disruption of major changes to their systems.

Despite aggressive hiring efforts, this 200-person division was chronically understaffed by over 20% (50 open positions when the project launch).  They also had significant investment in their core technologies (both in dollars and customer resistance to change), giving them limited options to change platforms.  Lastly, the core technology had gone through an acquisition, and at the time the vendor was slow to respond to changes to the process.  They needed ways to work around system inefficiencies.  

Redesign and automate process to allow current staff to do more!

The client engaged after several other successful consulting engagements.  Due to the trust built in those prior engagements, the client asked for a broad stroke “how can you help”.  We recommended proposed building a robotic process automation (RPA) team and begin redesigning processes leveraging RPA and a business intelligence (reporting) team.

We began by reviewing all high-volume processes with a goal of allowing staff to focus on cognitive high value work, while allowing the repetitive rules-based tasks to be automated.  In parallel he built the RPA team from scratch (hiring, training, defining operational procedures). 

Under our direction, in just a few months the newly formed team was able to identify and automate over a dozen processes.  As part of the process redesign, he also integrated dozens of highly impactful business intelligence reports into the new process that allowed staff to make better and faster decisions at key points and seamlessly work around system inefficiencies
